AI for real estate lead follow-up: how brokerages answer every lead in seconds

What the AI should do at each step, what it should ask, when it hands off to an agent, and the five numbers that show whether it works.

AI for real estate lead follow-up means an AI agent replies to every new inquiry within seconds, on the channel it came from, asks the questions an agent would ask, books the viewing into the right agent's calendar and keeps following up until the lead books, buys or says no. Your agents step in for showings, pricing and anything outside the rules you set.

Why does lead response time matter so much in real estate?

Many buyers hire the first agent they talk to. In the 2025 Consumer Housing Trends Report for Agents from Zillow, 47% of buyers hired the first agent they spoke with, and 59% of sellers did the same.

The same report found that 50% of buyers who used an agent prefer texting or messaging apps, compared with 33% who prefer phone calls. A callback within the hour is slower than a text in ten seconds, and for half of buyers it is also the less welcome channel.

What should AI ask to qualify a real estate lead?

Only what helps an agent decide what to do next, and nothing that touches protected characteristics:

QuestionWhy the agent needs itWhere it goes
Which property or area are you interested in?Routes the lead to the listing agent or the right area specialistCRM: property, area
What price range are you looking at?Decides which listings to suggestCRM: budget
When are you hoping to move?Separates "this month" from "next year" for follow-up timingCRM: timeline, lead stage
Have you spoken with a lender, or will you pay cash?Tells the agent how ready the buyer is to make an offerCRM: financing status
Are you already working with an agent?Avoids stepping on another agent's clientCRM: representation

Write the "never ask" list just as carefully. The Fair Housing Act, enforced by the U.S. Department of Housing and Urban Development (HUD), protects people from discrimination based on race, color, national origin, religion, sex, familial status and disability when renting or buying a home.

An AI agent should never ask about any of those, never steer a lead toward or away from a neighborhood based on them. Review a sample of conversations every week.

When should AI hand a real estate lead to a human agent?

Whenever the next step needs judgment, a commitment or a license. Set three lists before launch:

  • AI handles alone: first replies, qualification questions, listing facts from your data, booking and rescheduling viewings, reminders, CRM updates.
  • AI asks an agent first: waiving or reducing a fee, holding a slot outside normal showing hours, sending a lead to a different agent's team.
  • AI never does: quote a final price, negotiate, give legal or tax advice, comment on neighborhoods beyond property facts, promise anything that is not in writing.

If a lead says "I want to make an offer" or "can I talk to someone," the agent gets a notification at once with the full conversation. If the AI is unsure, it says a person will follow up rather than guess.

What rules apply to AI calls and texts to real estate leads?

In declaratory ruling FCC-24-17, the Federal Communications Commission (FCC) confirmed that calls using AI-generated voices count as "artificial" voice calls under the Telephone Consumer Protection Act (TCPA), so they need the called person's prior express consent.

In practice: reply to inbound inquiries and be careful with cold outbound calls by an AI voice. Keep the consent record and the source of each lead in the CRM. Honor "stop" and opt-out requests immediately on every channel. State rules vary, so have your broker of record or counsel review your scripts before launch. This article is not legal advice.

Frequently asked questions

Will AI replace my inside sales agents or showing agents?

AI replaces the repetitive part of the ISA job: first replies, qualification questions, booking and reminders. Viewings, pricing conversations, negotiation and relationships stay with licensed agents.

Does AI lead follow-up work with my CRM and lead portals?

Yes. It works inside the CRM, calendars and lead sources a brokerage already uses, so leads keep arriving where they do now and every conversation is logged on the lead's record.

Should leads know they are talking to AI?

Yes. Saying so in the first message builds trust, makes the handoff to a human agent feel natural, and keeps you on safer ground as state rules on automated communication change.
